Tailoring is not a personality rewrite. It is three surgical edits on a letter you already trust. Candidates who "fully customize" every time either freeze or ship AI sludge. Candidates who never tailor send the same "passionate about your mission" file to forty inboxes.

The three zones

Same idea as the resume's three-zone tailor (summary, skills order, top bullets):

Greeting, ask, and skeleton stay put. If you are rewriting the ask every time, you do not have a system.

A 15-minute clock

0:00–2:00 — Worth writing? Posting asked, pivot/gap/referral, or writing-heavy role? If no, stop. Work the resume.

2:00–7:00 — Proof pick. From the proof bank, choose two that match must-haves. Prefer recent. Prefer numbers you can defend. Rewrite mapping clauses ("this is your month-six churn problem") not the facts.

7:00–12:00 — Why them. Career page, product changelog, news, a talk. One sentence. If you find nothing true, the letter is optional; skip it.

12:00–15:00 — QA. Read aloud. Search previous company name. Search [[. Confirm claims exist on the resume (Cover Letter vs Resume).

Lane variants, not 40 letters

Keep:

  • One specialist letter (you already do this job).
  • One pivot letter (you are translating).
  • Maybe one early-career letter.

For a new posting in the same lane, you change hook + proof order + why-them. You do not start from "Dear Hiring Manager, I am excited."

Common questions

How long should it take to tailor a cover letter?
About 15 minutes once the skeleton and proof bank exist: two minutes to confirm the letter is worth writing, five to pick proofs, five for one company fact, three to read aloud and search-and-replace. If it takes two hours, you are rewriting the resume in prose.
Do I need a unique cover letter for every job?
You need a unique hook and why-them. Proofs can repeat inside a lane (mid-market CSM, ICU RN). Unique novels do not scale and usually get worse.
What should I research for 'why this company'?
A product, launch, staffing model, paper, or customer segment you can name in one sentence. Not revenue rank or 'great culture.' If you cannot find one fact in five minutes, spend the time on resume fit instead.
Can AI tailor a cover letter?
AI is good at swapping proof order against a JD. It is bad at the company sentence unless you paste notes. Always fill [[COMPANY_SPECIFIC]] yourself. See the AI generator guide.
Should I tailor if they did not ask for a letter?
Usually no. The pillar lists exceptions: pivots, gaps, referrals, writing-heavy roles. Tailoring a letter nobody will open is a tax.
How do I tailor without lying?
Reorder true proofs. Use their vocabulary for work you actually did. Do not add tools. The keyword rule is the same as the resume: exact term once, then evidence.
